This was a convenience sample weighted toward top-tier professional football (53% first tier, 68% Europe), so read it as a description of well-resourced clubs rather than a random sample of the game.
Staff hours. Someone exports the GPS file. Someone retypes the wellness responses. Someone reconciles two versions of the same session because the spreadsheet and the calendar disagree. None of this is coaching, and it recurs every week of the season.

Decisions made on half the picture. Training load only means something next to how the athlete is coping with it. When load sits in one system and wellness in another, nobody reads them together, and the ratio you calculate is missing its context. This is the failure mode behind acute:chronic workload ratio numbers that look fine on a spreadsheet while the athlete is telling the physio something different. It applies just as much to internal and external load, which answer different questions and only pay off when you can put them side by side.
The questions nobody asks. This is the cost directors miss most often. If answering "how has this player's sleep tracked against his load since January?" takes forty minutes of spreadsheet work, that question stops being asked. The data exists. The friction quietly removes it from the conversation, and nobody logs a decision that was never considered.
Numbers that disagree. Once the same session is recorded in two places, the two copies drift. Staff start debating which spreadsheet is right instead of what to do about the athlete. You can usually tell this has set in when meetings open with a discussion about the data rather than the player.

Before costing the fix, map the current state. Most directors find between five and eight separate locations, and at least one they didn't know existed.

Work through this with whoever handles the data day to day rather than from memory. Nobody is being caught out here. The person who built the spreadsheet is usually the only one who knows what's in it, and that dependency is itself the problem you're trying to price.

Run this audit in one meeting

  • List every place athlete data is entered, including paper and messaging apps
  • For each one, name the single person who can retrieve it
  • Mark any stream that exists in two places, and find out which copy staff actually trust
  • Note which streams can currently be read on the same timeline as training load
  • Ask what would happen to each stream if that named person left tomorrow
  • Time one real week of moving data between systems rather than estimating it

One login is not centralisation. A shared drive is not centralisation. Here's the bar a system has to clear.

Centralised player data

One record per athlete, holding every stream on a shared timeline, readable by any staff member whose role allows it, and owned by the club rather than by an individual.

Example: A physio opens an athlete and sees the same load history the S&C coach sees, without asking anyone to send a file.

The distinction that matters is between storing data in one place and being able to read it together. A shared folder with six spreadsheets in it is one location and still six silos, because nothing lines up on a common time axis. If you can't put last Tuesday's session next to that athlete's sleep score and their reported hamstring tightness without exporting anything, the data is co-located rather than centralised.

What a centralised system has to do

  • Hold one record per athlete that persists across seasons, not one folder per season
  • Let any two streams be read against each other on the same timeline
  • Capture data at source, so athletes submit directly instead of a coach transcribing
  • Control access by role, so the physio and the S&C coach see one record with appropriate permissions
  • Keep the history when staff change, without depending on anyone's personal file
  • Let you export your own data without asking the vendor for it
Capture at source is the one most often skipped, and it's the one that decides whether the rest holds. If a coach still has to retype what athletes submitted somewhere else, you haven't removed the fragmentation, you've moved it. The baseline walks out with the laptop

When monitoring lives in an individual's spreadsheet, their departure takes the club's baseline with it. Not the files necessarily, but the ability to read them: which tab mattered, why that column was hand-adjusted in March, what "3" meant in the notes field. A new coach inherits four years of numbers they can't interpret, and in practice starts collecting again from zero.
Smaller clubs carry more of this risk, not less. In a survey of 99 European elite clubs, a sport scientist was on staff at 76% of the best-resourced clubs but only 21% of the least-resourced ones (Houtmeyers et al., 2021). Where there's no dedicated specialist, monitoring depends on one motivated person doing it on top of another job. That's a reasonable way to run a season. It's a poor way to hold institutional memory, and it's the actual argument for the club owning the record rather than the individual.

For an academy this compounds. A player's record should follow them from under-14s to the first team, across several coaching changes. If each age group keeps its own files, nobody can answer how a 19-year-old's load tolerance developed over five years, which is exactly the question an academy exists to answer.
